How to evaluate an AI development partner in Singapore

Every technology vendor claims AI expertise now. Most are wrapping existing services in machine learning language. Real AI capability is rare, and most organizations buying AI solutions don't know how to tell the difference.

We talk to 20+ enterprise buyers every quarter evaluating AI vendors. Most are confused about what to ask, what answers to trust, and which red flags indicate a partner who will overpromise and underdeliver.

This is our practical buyer's guide, based on 13 years of delivering AI systems and watching our competitors work.

Red Flag One: They're Selling the Technology, Not the Outcome

If a vendor leads with 'We use cutting-edge machine learning models' or 'We leverage deep learning architectures,' that's a bad sign. The technology is a means to an end, not the end itself.

Ask them this: 'What specific business outcome will your system deliver?' A good answer sounds like: 'We'll reduce your manual document processing by 70%, which means 2 FTE savings annually.' A bad answer sounds like: 'We'll implement an advanced neural network that learns patterns in your data.'

The best AI companies understand your business problem better than you do. They ask hard questions about your current process, your cost structure, your bottlenecks. Then they propose a solution. They don't start with 'Here's what AI can do.'

Red Flag Two: They Have No Production Systems Running

Anyone can build a proof-of-concept. Production is hard. Ask for examples of AI systems the vendor is running in production today. Not research projects. Not prototypes. Real systems solving real problems for real customers.

A credible AI partner can show you 3-5 production systems they've delivered. They can tell you what they learned in each project. They can explain what failed and why. They understand production constraints: data quality issues, edge cases, model drift, operational complexity.

If they can't show you production work, they haven't paid the price of learning what actually works.

Red Flag Three: They Quote a Fixed Price and Timeline

AI projects involve uncertainty. Your data may be messier than expected. Your business problem may be more complex. Your infrastructure may impose constraints you didn't anticipate.

A vendor who quotes 'We'll deliver a fraud detection system for $200K in 4 months' is either inexperienced or lying. A good vendor says 'We'll discover your requirements, build a prototype in 2 months at $50K. If it works, we'll scale to production over the next 3 months for an additional $150K. If it doesn't work, we'll pivot.'

Fixed-price AI contracts create perverse incentives. The vendor succeeds by delivering on time and budget, not by solving your problem. You lose.

The Questions You Should Ask

Ask: 'How many production AI systems are you running today?' Not 'How many have you built?' But 'How many are running right now, delivering value?' A high number means they have operational experience.

Ask: 'Tell me about an AI project that failed. What did you learn?' Every serious vendor has failed projects. If they say they haven't, they're either new or lying. Failure teaches more than success.

Ask: 'Who owns this system after launch?' If they say 'We hand it off to your team,' dig deeper. Do they provide ongoing support? Retraining? Monitoring? Or do you own operations cold?

Ask: 'What happens to the model after launch?' Specifically, when and how will it be retrained? As your data changes, your model degrades. Good vendors have a retraining strategy. Bad ones hand you a model and wish you luck.

Ask: 'What are the prerequisites for success?' They should tell you about data quality, business process maturity, organizational readiness. If they say 'We can work with any data quality,' they don't understand AI.

What to Look For in a Vendor

A credible AI vendor has three types of people: data scientists (who understand machine learning), engineers (who understand production systems), and business people (who understand outcomes). If the vendor is all data scientists, they'll build beautiful models that don't scale. If they're all engineers, they'll over-engineer simple problems. If they're all business people, they won't deliver technically sophisticated solutions. You need all three.

Ask: 'Who on your team will work on this project?' And 'Who will own the project post-launch?' Good vendors put experienced people on your project, not junior staff working under supervision.

Machine learning works within constraints. Good vendors are explicit about those constraints. They explain what the model can and can't do. They set realistic expectations. A fraud detection system might catch 90% of fraud but generate 5% false positives. That's the trade-off. Good vendors show you that trade-off upfront. They help you decide what's acceptable for your business. Bad vendors promise 99% accuracy and 0% false positives, which is impossible.

Be skeptical of vendors who promise perfection. Machine learning is probabilistic. It improves decision-making, it doesn't eliminate judgment.

Every vendor will give you 3-5 references. Those are the success stories. Call them, but ask the right questions.

Don't ask 'Are you happy with the vendor?' They'll say yes, otherwise they wouldn't be a reference. Instead, ask 'What surprised you about the project?' and 'What took longer than expected?' and 'What would you do differently?'

And ask the hard question: 'Is the system still running in production? Is it delivering the ROI that was promised?' If the reference says 'We built it but ended up not using it,' that's real data.

The Vendor Assessment Scorecard

Put together a scorecard. Rate vendors on: production experience (do they run real systems?), team composition (do they have data science + engineering + business?), transparency (do they set realistic expectations?), and references (do production systems actually deliver ROI?).

A vendor who scores high on all four is worth considering. A vendor who scores high on three and low on one is risky. A vendor who scores low on two or more, run.

Good AI partners are rare. Take time to find one. The difference between a great vendor and a mediocre one isn't in their marketing. It's in whether they deliver measurable business value in production.
