The Challenge
In2 Marketing had grown, but their internal processes hadn't kept pace. Different departments worked in silos with disconnected tools. Work flowed through email chains and manual handoffs. Operational friction was slowing everything down.
The challenge wasn't technology — it was understanding. Before we could automate anything, we needed to understand how work actually flowed across the organisation. That meant coordinating with department heads, collecting wish lists, frustrations, process maps and pain points.
We conducted deep process walkthroughs to expose redundancies and weak points — detailed end-to-end walkthroughs of how work actually moved through the business, where it got stuck, and why.
Only after that foundational understanding could we design a coherent roadmap that consolidated diverse departmental needs into one transformation plan.
Our Solution
We took a process-first approach — understanding the organisation before introducing technology.
First, we consolidated diverse departmental needs into one coherent roadmap. We coordinated with department heads across the organisation, collecting wish lists, frustrations, process maps and pain points. This gave us a complete picture of how the business actually operated.
Second, we conducted deep process walkthroughs to expose redundancies and weak points. Detailed end-to-end walkthroughs of how work actually flowed — where handoffs failed, where data was duplicated, where people were doing work the system should handle.
Third, we introduced automation through third-party integrations. We automated routing, notifications, data capture, approvals and handovers — replacing manual processes with reliable, consistent workflows.
Fourth, we ran iterative refinement with all departments during UAT. Each department tested the new workflows and provided feedback, ensuring the automation matched how they actually worked rather than forcing a rigid process on them.
